Your New Line Is a $2 Million Paperweight: Why "FAT Passed" Doesn't Mean "Production Ready"

Commissioning Day. The new powder handling line is installed. The FAT (Factory Acceptance Test) was signed off six months ago. The vendor says: "Everything runs perfectly." The project manager smiles. The GM cuts the ribbon.

You push "Start."

The rotary valve chatters. The vertical mixer discharge takes 40 minutes instead of the promised 8. The vibration sifter blinds within 20 minutes. Powder is everywhere. The ribbon blender replacement—the one that was supposed to "solve all mixing problems"—is actually making segregation worse.

Day One. And your brand-new $2 million line is already a disaster.

The Three Gaps That Sink New Lines

Gap #1: The "Dry Test" vs. "Wet Reality" Gap

Your supplier tested the equipment with rice, plastic pellets, or nothing at all. The motor turned. The valve rotated. The FAT passed.

But your actual product is nothing like rice. It's fine. It's cohesive. It's hygroscopic. It has a completely different angle of repose, wall friction coefficient, and bulk density than the test material.

What happens: The cone mill that "passed FAT at 2,000 kg/h" with plastic pellets can only handle 400 kg/h of your actual powder before it overheats and blinds.

The result: Your nameplate capacity is a fantasy. Your production schedule is impossible. Your customer deliveries are late.

Gap #2: The "Individual Machine" vs. "System Integration" Gap

Each piece of equipment was tested separately. The rotary valve works. The vertical mixer works. The sack tipping station works. But when you connect them, the system fights itself.

Common integration failures:

  • The valve discharge rate is slower than the mixer discharge rate → powder backs up into the mixer.
  • The sifter screens are too fine for the actual particle size distribution → blinding within minutes.
  • The dust collector filter area is undersized for the actual dust load → pressure builds up, powder leaks from every seal.
  • The conveying air volume doesn't match the actual powder's fluidization properties → line plugs.

The result: Every piece of equipment is "within spec." But the line as a whole doesn't work.

Gap #3: The "Specification" vs. "Reality" Gap

The procurement team bought equipment based on a datasheet written two years ago. Since then, the product formulation changed. The particle size distribution shifted. The moisture content increased. The production rate doubled.

But the equipment was already ordered. To the original (now-obsolete) spec.

The result: You're running today's product through yesterday's equipment. It doesn't fit. It never will.

Why FAT Is a Trap

FAT (Factory Acceptance Test) is the industry standard. And it's almost useless for powder handling equipment.

Here's why:

  1. No Real Product: Suppliers rarely test with your actual powder. They use a proxy material. The test proves the motor runs. It doesn't prove your powder will flow.
  2. No System Context: They test one machine on a bench. Not connected to your upstream or downstream equipment. Not at your actual line pressure. Not with your actual dust load.
  3. No Duration: They run for 30 minutes. Your production runs for 12 hours. Problems that appear after hour 2 never show up in FAT.
  4. No Operator: They run it in a clean, well-lit factory with expert technicians. Your operator runs it at 3 AM on a Sunday with a flashlight.

A passed FAT tells you one thing: The equipment is not broken when it leaves the factory. That's it. It tells you nothing about whether it will work in your plant, with your powder, on your schedule.

FAT is factory. SAT (Site Acceptance Test) is on-site. But most SATs are just FAT repeated at your plant—run it empty, check the rotation direction, sign the paper.

A real SAT for powder equipment should include:

  • Product Run: Run with actual product, not proxies. Measure actual throughput.
  • Duration Test: Run for at least 4 hours of continuous operation. Watch for heat buildup, dust generation, and flow consistency.
  • Cleaning Test: Clean the equipment. Verify residue levels. Time the cleaning cycle.
  • Worst-Case Scenario: Run at maximum rate. Run at minimum rate. Run after a 24-hour shutdown. See what breaks.

  2. "Can you prove the system integration math?" Ask for the discharge rate of every device and confirm they match.
  3. "What happens after 4 hours of continuous operation?" If they don't know, they haven't tested long enough.
  4. "Who is responsible if the line doesn't reach nameplate capacity?" Get it in writing.

Conclusion: Don't Buy a Paperweight

A passed FAT is not a guarantee. A datasheet is not a promise. A ribbon-cutting photo is not production.

Your new line should work on Day One. Not Day Thirty. Not after three "optimization" rounds. Day One.
